Microsoft has released a 44-page Frontier Playbook drawn from more than 100 internal AI transformation efforts. The document argues that many organizations treat AI like a conventional software rollout, measuring licenses and usage while dropping tools into human-designed workflows. Instead, Microsoft recommends first redesigning the underlying process, building a shared data foundation, deciding which decisions remain human-controlled, and only then introducing agents. It calls the approach “lean before agents.” In its own cloud supply-chain work, a cross-functional team simplified workflows and created a single source of truth before deploying 111 purpose-built agents. Selected processes later cut average cycle time by as much as 75 percent. The playbook’s central claim is that durable advantage should sit above the foundation model in private evaluations, proprietary context, workflow orchestration, feedback loops and institutional knowledge.
